Measure and budget

More productive, not more profitable: where does the saved hour go?

Managers who already see productivity but not in the bottom line.

More productive, not more profitable: where does the saved hour go?

For managers who already see their team working faster with AI and still see nothing different in the numbers of their area.

When to use it

  • Your team says AI saves them time and the area's profit has not moved.
  • Someone asks for "the return" on a tool and all you have is saved minutes.
  • A licence is up for renewal and you want to know whether the freed time was used for anything.

The sheet

One team, one tool. The percentages are estimates, not measurements: they are for discussion, not for audit.

Where the saved hour goesHow to recognise itToday (% estimate)Next quarter (% target)Metric that would prove it
More of the sameMore emails, reports or versions nobody asked for.[ ][ ]None. This is the warning sign.
WaitingFinishes earlier and waits for an approval or a data point.[ ][ ]Cycle time (does not change).
Reviewing what AI didTime goes into correcting and checking outputs.[ ][ ]Review hours per deliverable.
Nothing visibleNobody knows. It dissolved into meetings and chats.[ ][ ]None.
GrowthMore orders, proposals or cases with the same people.[ ][ ]Volume per person per week.
QualityFewer errors, returns and rework.[ ][ ]Error or rework rate.
Time with the customerFaster replies, more visits, more follow-up.[ ][ ]Response time or satisfaction.

The first four rows are where the hour dissolves. The last three are where it reaches profit.

How to fill it in 5 minutes

  1. Ask the team how much time they estimate the tool saves per week. Write the number down without arguing.
  2. Split that time across the seven rows of "Today". If you do not know, put most of it under "Nothing visible": it is more honest than inventing.
  3. Under "Next quarter", write where you want that time to be. Only the bottom three rows count.
  4. Write the metric that would prove it. If you do not have one, you do not have reinvestment; you have a hope.
  5. The most common mistake: filling the table and leaving the last line empty. Without an owner and a process change, the time dissolves again.

The line that is almost always missing

"Who decides where the freed time goes." One person's productivity does not reach the company's numbers on its own. Someone has to decide that the half hour goes to one more customer, not to another version of the same report, and change the process so it happens. If that line stays empty, the sheet measures a saving that never existed.

What the study says

Fact: McKinsey published its global survey "The State of AI" on 25 August 2026 (1,719 respondents in 97 countries). 80% of people say AI improved their individual productivity. Only 37% of companies attribute any positive effect on operating profit to AI, and that share was essentially unchanged from the previous year.

My reading: the gap between 80 and 37 is not a tool problem. It is freed time nobody reinvested: each person saves half an hour, the process stays the same and the half hour goes into emails and meetings.

  1. Open the .docx in Word (or the .xlsx in Excel) or print it before the meeting.
  2. Fill the fields with the team; leave the blanks visible, they are the discussion.
  3. Close with one owner, one date and one next action. Nothing else.

Act as an operations director with 15 years of experience who has watched several teams become more productive with technology while the area's profit did not move, and who distrusts any time saving that does not have a business metric next to it.

Context I am giving you:
- Area and team size: [ ]
- AI tool and what it is used for: [ ]
- Time the team estimates it saves per person per week: [ ]
- Area metrics we track today: [ ]
- What changed in the process since we started using the tool: [write "nothing" if nothing changed]

What I need: build the reinvestment map for the saved hour with these seven rows, in this order: more of the same, waiting, reviewing what AI did, nothing visible, growth, quality, time with the customer. For each row:
1. Estimate what percentage of the freed time goes there today, with the reasoning in one line.
2. Propose a target percentage for next quarter only in the three rows that reach profit.
3. Name the metric that would prove the time got there.
Close with two lines: who should decide where the freed time goes, and which process step has to change for that to happen.

Output format: a table with the columns Destination · Today % · Target % · Metric, followed by the two closing lines. Maximum 350 words. No introduction.

Rules:
- Do not invent figures. Where data is missing, write [DATA PENDING] and tell me how to get it.
- Label every percentage as an estimate; this sheet is not a measurement.
- If the saved time has no business metric in any row, say so explicitly.
- If critical information is missing, ask me at most 3 questions before answering.
- Answer in plain, direct business English, with no sales adjectives.

What to check in the answer:

  • Did it put most of the time under "nothing visible" when there was no data, or spread percentages so the table looked good?
  • Does each reinvestment row have a metric that already exists in the area, or did it invent indicators nobody measures?
  • Does the last line name a person and a process change, or did it fall back to "the team will make better use of the time"?
