Independent AI Decision Review

Before investing in AI, make sure you are making the right decision.

An independent review of your investment, vendor, and assumptions before you commit capital, operations, and reputation.

When this review is needed

The decision matters. The evidence is not yet sufficient.

The review is designed for moments when moving ahead on intuition, sales pressure, or incomplete consensus creates unnecessary exposure.

01

A proposal looks convincing

But the business case, actual scope, or dependencies have not been challenged enough.

02

Build vs. buy remains unresolved

The alternatives exist, but they are being compared against different criteria or assumptions no one has made explicit.

03

The executive sponsor needs a defensible position

The organization needs a clear recommendation, its conditions, and a record of why it was made.

Cost of being wrong

The risk is not just buying the wrong tool.

It is also committing budget, data, processes, and executive credibility before validating the assumptions behind the decision.

01

Ambiguous scope that resurfaces as change, delay, or dependency.

02

Benefits presented without sensitivity analysis or operating conditions.

03

Vendor or architecture risk discovered too late.

04

A decision that becomes difficult to explain when results change.

Why independent

The recommendation does not depend on selling you the implementation.

Structural independence reduces a common conflict: the same party evaluates the decision and benefits if the project moves forward.

How it works

Seven gates to challenge the decision before you commit.

The method organizes evidence, assumptions, alternatives, contradictions, and risks. It does not replace executive judgment; it makes that judgment more explicit and defensible.

  1. 01

    Decision framing

Define the actual decision, the executive sponsor, the criteria, and what is out of scope.

  2. 02

    Economic assumptions

Make costs, benefits, sensitivity, and critical dependencies explicit.

  3. 03

    Alternatives / build vs. buy

Compare viable paths, including maintaining the status quo when appropriate.

  4. 04

    Vendor and proposal

Review the proposal’s claims, scope, incentives, dependencies, and gaps.

  5. 05

    Operational impact

Assess people, processes, data, architecture, support, and adoption capacity.

  6. 06

    Risk and reversibility

Distinguish controlled, material, and critical risks, and examine exit options.

  7. 07

    Executive recommendation

Integrate evidence and contradictions into a defensible GO, MODIFY, or NO-GO recommendation.

What you receive

An executive recommendation. Not another generic presentation.

The deliverables turn the analysis into a decision that can be communicated, with conditions, risks, and priority actions.

MEDIUM–HIGH

Finding 01 The core capability is viable with controls.

Finding 02 The business case depends on unvalidated adoption.

Finding 03 The contractual exit terms need adjustment.

Priority actions
  1. Rework the economic baseline.
  2. Narrow the initial-phase scope.
  3. Add a reversibility condition.

Fit

For decisions with a real executive sponsor and visible consequences.

This is for you if…
  • There is a concrete decision, not just curiosity.
  • There are alternatives, a proposal, or an investment to evaluate.
  • An executive sponsor needs clarity and a written rationale.
  • The organization can share sufficient information.
This is not for you if…
  • You are looking for full implementation or software.
  • You need a guarantee of savings or ROI.
  • The decision has already been made and you only want validation.
  • There is no access to key assumptions or stakeholders.

Alternatives comparison

Not every decision needs an external review.

Choose the level of challenge appropriate to the consequences, uncertainty, and required independence.

Internal teamUseful when sufficient capability and distance exist.

It preserves context and speed, but may inherit existing assumptions or pressures.

VendorUseful for understanding its solution and scope.

It provides depth on its offering, although its incentive is normally tied to moving forward.

What we can commit to

We do not promise the outcome. We do promise the discipline of the review.

  • Scope, criteria, and deliverables agreed before work begins.
  • Assumptions, evidence, and contradictions made visible in the rationale.
  • GO, MODIFY, or NO-GO available as genuine outcomes.
  • No guarantees of ROI, savings, approval, or financial results.

FAQ

Questions to consider before requesting a review.

Is this a full technical audit?

No. The review integrates executive, economic, operational, vendor, risk, and architecture dimensions at the level needed for the agreed decision. A deep technical audit may be out of scope.

Do you implement the recommended solution?

The review is contracted separately from any implementation. We do not receive vendor commissions or resell licenses. Any follow-on support would have a separate scope and contracting decision.

Does the review guarantee the right decision or a specific ROI?

No. No responsible review can guarantee financial results or eliminate all uncertainty. The commitment is to produce a clear, traceable, useful recommendation based on the available data and agreed scope.

What information is required?

Typically: the decision and alternatives, objectives, any available proposal or estimates, relevant constraints, key stakeholders, and economic assumptions. The initial request should not include secrets or sensitive data.

How long does it take?

The operating guideline is approximately 10–15 business days, subject to agreed scope, information availability, and timely access to the necessary people.

What happens after the intake?

First, we assess fit and whether the decision is sufficiently clear. If appropriate, we confirm scope, required information, owners, and terms before the review begins.

Next step

Before committing to the decision, challenge it.

Share the initial context. If the review is a fit, scope, required information, and terms will be confirmed before work begins.
